2026 guide Executive coaching cost All fees + 18% GST

What does executive coaching cost in India?

An honest, transparent answer — not a brochure. The real ranges, what actually drives the price, my own published tiers as a worked example, and how to weigh the fee against the cost of a wrong decision. No hidden numbers, no "contact us for pricing."

The honest answer

There is no single number — the range is wide, and on purpose.

In India in 2026, a single founder session typically runs ₹1–2 lakh. A monthly 1:1 CEO retainer runs from ₹5 lakh upward. Transforming a whole leadership team or company runs ₹18–20 lakh a month and higher, sometimes with milestone equity attached. Anyone who gives you one flat number for "executive coaching" is selling a product, not doing the work.

The spread is wide because the word "coaching" covers everything from a single 90-minute conversation to a coach embedded in your leadership for a year. Those are not the same thing, and they should not cost the same. The useful question isn't "what does coaching cost" — it's "what depth of work does this decision actually need."

What you're paying for

What actually drives the price.

Four variables explain almost every quote you'll get. Understand them and the numbers stop feeling arbitrary.

Depth — a session vs. a transformation

A one-off intensive helps you think through a specific decision and leave with a plan. An embedded engagement rebuilds how your leadership team makes decisions for months. The deeper the work bites into the actual operating system of the company, the higher the fee — and the higher the leverage.

Cadence — how often, and the access between

Two sessions a month is a different commitment from four, and both are different from priority access on WhatsApp when a crisis lands at 11pm. Most of the price difference between retainers is cadence and access, not a higher hourly rate. You're buying availability, not just calendar time.

Scope — the founder, the CXOs, or the whole company

Coaching one founder is the narrowest, cheapest scope. The moment the work extends to the CXO layer, or to redesigning the company's decision architecture, you're buying a different category of outcome — and the fee reflects the number of people and systems it has to move.

The coach's experience — operator, not just certified

A certificate tells you someone took a course. It doesn't tell you they've sat across from a founder making a company-defining call. A coach who has operated at scale, and who real founders will vouch for on record, commands more — because the judgment in the room is worth more. You are paying for what they've already seen.

A worked example

My actual structure, in the open.

Rather than describe ranges in the abstract, here is exactly how I price the work — single sessions through whole-company transformation. All fees are exclusive of tax; 18% GST applies on top of each.

Single sessions

Founder Intensive — ₹1,00,000 / session

One 1–2 hour working session for a founder carrying a specific challenge or decision. You leave with a strategic diagnosis of the real problem and a concrete plan — no ongoing access. The lowest-commitment way to get a hard call thought through cleanly.

Strategic Advisory — ₹2,00,000 / session

A deeper single session for a major decision — a fundraise, a key hire, a restructuring, a hard leadership issue. You get a decision framework tailored to your call plus follow-up access on implementation questions.

Ongoing partnership

CEO Partner — ₹5,00,000 / month

A monthly 1:1 retainer for founders who need a trusted strategic thought partner in their corner — two sessions a month plus WhatsApp and email access. The most common starting point for ongoing work.

CEO Strategic Partner — ₹10,00,000 / month

The flagship 1:1 partnership for CEOs running complex organizations — four sessions a month, priority access, crisis support, board and leadership advisory. Capacity is deliberately capped at two to three active CEOs.

Transformation

CXO Layer — ₹18,00,000 / month

Leadership-team transformation, not just the founder. A leadership operating system, decision architecture and accountability structures across the CXO layer — multiple calls a week, embedded engagement.

Company Transformation — ₹20,00,000 / month + milestone ESOP

Deep, embedded whole-org transformation: operating-system redesign, leadership architecture, decision and transparency systems, change execution. A monthly fee plus milestone-based equity participation — a long-term partnership, not a contract.

Full inclusions and access for each tier are laid out on the ways to work page. Founders from CARS24, Zomato, Blinkit, Xpressbees and LeverageEdu have sat in conversations like these.

How to think about ROI

Weigh the fee against the cost of a wrong decision — not against an hourly rate.

Founders compare coaching to other line items: a tool subscription, a consultant's day rate. That's the wrong comparison. The right one is the cost of the decisions coaching actually touches.

One avoidable mis-hire at the leadership level costs a company far more than a year of coaching — in salary, in lost momentum, in the months it takes to unwind. A pivot made six months late, a fundraise priced on a narrowing field of view, a co-founder rift that was never surfaced in time — each of these dwarfs any coaching fee. Most founder failures aren't strategy problems; by the time a problem reaches the deck, it's already downstream. The leverage is upstream, in the quality of judgment behind the handful of calls that actually move the company.

"Naina is the longest-standing coach I've ever had, and the most demanding. Every leader I've sent to her comes back sharper."Vikram Chopra · Founder & CEO, CARS24

If coaching sharpens even one of those decisions a year, the arithmetic isn't close. The founder who solves every problem themselves is building a company that can't think without them — and that bill comes due later, with interest.

The front door

Why the first session is free.

You can't decide whether a coach is worth a five-lakh retainer by reading a page. Fit between a founder and a coach is real or it isn't, and it only shows up in the room. So the front door is a free 45-minute pilot session — no fee, no commitment.

The point is simple: experience the work before you pay for it. If the conversation is clearly useful, the rest follows naturally. If it isn't, there's no reason to continue and you've lost nothing. That removes the risk from the single most uncertain part of the decision — whether this particular coach will actually move your thinking.

I'm Naina Sahni — founder of Aklara and an executive coach to 12+ founders and CEOs at India's leading tech companies, including Zomato, Blinkit, CARS24, Bijnis, Xpressbees and Animall. The honest way to find out if coaching helps is to try it.

Questions

Coaching cost, answered.

How much does executive coaching cost in India?

There's no single number — it depends on depth and cadence. A single founder session typically runs ₹1–2 lakh; monthly 1:1 CEO retainers from ₹5 lakh upward; whole-team and company transformation ₹18–20 lakh a month and higher, sometimes with milestone equity. My published tiers run from a ₹1,00,000 Founder Intensive to a ₹20,00,000/month Company Transformation — all subject to 18% GST.

What actually drives the price?

Four things: depth (a one-off session versus embedded transformation), cadence (how often you meet and how much access you have between), scope (just the founder, the CXO layer, or the whole company), and the coach's experience. A higher fee usually buys depth and proven judgment, not more hours.

Is a CEO coach worth the cost?

Weigh it against the cost of a wrong founder decision, not an hourly rate. A single avoidable mis-hire, a delayed pivot, or a fundraise made on a narrowing field of view costs the company far more than a year of coaching. It pays off when it sharpens the judgment behind the decisions that actually move the company.

Why is the first session free?

Because fit can't be sold from a pitch — it has to be experienced. I offer a free 45-minute pilot so you can feel what the work is like before committing any money. If it isn't clearly useful, there's no reason to continue.

Are coaching fees subject to GST?

Yes. All my fees are quoted exclusive of tax and are subject to 18% GST on top of the listed amount. When comparing coaches, always confirm whether a quoted price includes or excludes GST so you're comparing like for like.
